Why does traditional onboarding fail for AI products? Because it teaches users where the buttons are, and that only works when the value is obvious and the workflow is fixed. AI products break both assumptions. The value is probabilistic and the workflow is open-ended, so a feature tour tells the user nothing about whether the model will handle the job they actually brought.

The activation event for an AI product is trust. In the first few minutes the user runs a private experiment with a task they often never mentioned at signup, and decides whether the output is good enough to rely on. Not perfect. Trustworthy. Everything before that moment is overhead, and most teams measure the wrong thing by counting first prompts submitted rather than outputs kept.

The first session of an AI product is not a tour. It is a trial. The user is deciding whether the model is worth their attention, and most onboarding flows answer the wrong question.

The workflow is open-ended. A checklist of features tells the user nothing about whether the model will be useful for the actual job they brought to the product.

What is the user actually evaluating?

In the first 3 minutes of an AI product, the user runs a private experiment. They have a question or a task in mind, often one they did not share during signup. They want to know whether the output will be good enough to trust. Not perfect. Trustworthy.

Trust is the activation event. Everything before it is overhead.

This reframes the entire onboarding problem. The job is not to show the user around. The job is to get them to a moment where they look at the output and decide it was worth the effort. If that moment does not happen in the first session, the second session usually does not happen either.

Why do the traditional patterns fail?

3 patterns dominate SaaS onboarding. None of them work for AI.

The product tour. A guided walkthrough of features. This works for tools where the user already knows what they want to do and just needs to find the controls. AI products are the opposite. The user does not know what the model can do. A tour of the interface tells them nothing about the model.

The setup checklist. Connect your data, invite your team, configure your workspace. This delays the moment of truth. By the time the user sees a real output, they have already invested an hour and are too committed to evaluate honestly.

The empty state. Drop the user into a blank canvas with a placeholder prompt. This shifts the entire burden of figuring out what the product does onto the user. Most users will type something safe, get a mediocre result, and conclude the product is mediocre.

What works instead

The onboarding flows that work for AI products share 3 properties. They produce a real output in under a minute. They use the user's own context, not a sample dataset. They make the model's reasoning legible enough that the user can decide whether to trust it.

Real output, fast. The user needs to see what the model produces before they will invest in setup. Cursor does this with a live code completion on first keystroke. Claude Code does it by working inside your actual repository from the first command. Perplexity does it with a search box that returns a cited answer in seconds. None of them open with a tour.

The user's context, not a demo. Sample data is dead weight. It teaches the user nothing about how the model will perform on their actual work. The cost of letting users paste their own input is small. The payoff is large. The user evaluates the model against their own benchmark, which is the only benchmark that matters to them.

Visible reasoning. The core logic of an AI product often happens in a model the user cannot inspect. Without some signal of how the model arrived at the output, the user has no way to calibrate trust. Citations, source links, intermediate steps, and confidence signals all do the same job. They turn a black box into a white box.

All of this rests on the answers being right in the first place, which is a release-path problem rather than a design problem. That is the argument in Evals Are the New QA.

The activation metric almost nobody tracks

Most AI products measure signup-to-first-prompt and declare the user activated when they hit submit. That is not activation. That is curiosity. Activation is the moment the user decides the output is worth something to them. A user who read the output and hit copy or accept is activated. A user who read it and closed the tab is not.

This is measurable. Track the ratio of generations to retained outputs, the time from signup to first kept output, and the share of users who run a second prompt within 7 days of the first. Those numbers tell you more about the health of the product than any feature usage chart. They are also the kind of definition that has to survive a machine optimizing against it, which is why the wording matters more than it used to, as I argued in Metrics That Move Teams.

What this means for product teams

If trust is the activation event, then the onboarding flow is a model evaluation surface. The flow exists to put the model in front of the user as quickly and as honestly as possible, and to make the output legible enough that the user can form an opinion.

This is uncomfortable for product teams used to designing flows around features. It means cutting most of what looks like onboarding. It means investing in prompt design, output formatting, and reasoning visibility instead of tooltips and progress bars.

None of that is a downgrade. A tooltip pointing at a button has never once convinced anyone that a model was worth trusting with their own numbers.
